How manufacturers are building more resilient electronics supply chains

A single, not multiple, just a single, unavailable component can hold up an entire production run. This is a risk many want to avoid, and is why many electronic manufacturers are looking beyond price and lead time when they make sourcing decisions.

They want to know more: where critical parts come from, what could possibly interrupt supply, and which alternatives are ready if a primary source fails.

One part of this equation is certainly working with an industrial electronics supplier. The other is choices made across the wider supply network.

How are manufacturers making more resilient supply chains? Keep reading.

Moving from single sources to qualified alternatives

Having a second supplier on a spreadsheet isn’t enough, at least for critical components. That source needs to be ready to fill an order when the primary supplier can’t.

That’s why manufacturers are qualifying alternatives earlier, with engineering teams checking specifications, certifications, samples, production capacity, and compatibility before a shortage happens and puts production at risk.

In fact, the Global Electronics Association talks about this when explaining the industry’s 2026 trends.

Rather than going for full decoupling, the association expects manufacturers and countries to focus on strategic diversification, adding redundancy in important areas while remaining part of an interconnected global supply chain.

What does this mean in practice? Looking closely at where alternative suppliers get their materials and components.

Two approved vendors may still rely on the same semiconductor fab, substrate producer, or region. If that shared source is disrupted, the supposed backup offers little or no protection.

To reduce this exposure, manufacturers can qualify suppliers with different upstream dependencies.

Bringing critical supply points closer to production

Another important topic is how far critical components have to travel. Moving every source closer to an assembly plant rarely makes financial or operational sense, though certain parts deserve a closer option. For example, components with long lead times, few substitutes, or a high impact on production.

Regional sourcing is useful for more than one reason. It can shorten replenishment times and reduce exposure to port congestion, border delays, and long shipping routes. Moreover, it can make supplier visits and production changes easier to manage.

Say a component specification changes. Working with a source in the same region means it’s easier to do sampling, testing, and revising orders. Things move faster.

Still, the decision comes down to more than distance. There are more things to take into account, like comparing the quoted component price with the wider cost of keeping production supplied.

It’s possible that a regional source may charge more per unit but at the same time reduce emergency freight costs or the chance of a costly line stoppage.

Generally, it’s best to assess components individually.

Looking beyond tier-one suppliers

Here’s a realistic scenario: a manufacturer has several approved suppliers and still faces a hidden single point of failure. The reason? It’s often further upstream.

Multiple vendors can depend on the same semiconductor fab, specialty material producer, or logistics hub, so when there’s a disruption, it affects every supposed alternative at once.

One way to spot these weak points on time is for manufacturers to ask for more information about the tiers behind their direct suppliers. Two practices are particularly useful:

  • Looking past the direct supplier. Finding out where key parts and materials actually come from, which sub-suppliers are involved, and whether the approved sources depend on the same factory, region, or material provider.
  • Asking suppliers to point out problems early. They should know about factory changes, capacity limits, component end-of-life plans, material shortages, or major lead-time shifts before those issues start affecting orders.

It’s all about giving purchasing and production teams more time to act, before an upstream issue reaches the assembly line.

Treating resilience as an ongoing sourcing discipline

One thing about supply risks is that they don’t stay fixed after a supplier has been approved. A lot can happen — lead times change, components reach end of life, factories move, and suppliers adjust their own sourcing networks.

That’s why this is an ongoing process, and manufacturers should revisit important decisions from time to time. It’s wrong to assume yesterday’s backup plan will still work next year.

Let’s say they do these reviews regularly. They can start with the bill of materials, by identifying parts with long replacement cycles, limited substitutes, or a high cost of failure. Then, they continue with checking whether approved alternatives remain available and capable of meeting demand.

Inventory policies deserve the same kind of attention, as holding extra stock for every component ties up cash and creates excess inventory. Targeted buffers for hard-to-replace parts can buy valuable response time.

More than just from procurement, this work also needs input from engineering, operations, and purchasing teams.

In the end, where does resilience come from? Maintaining options that work, and work when they’re needed. Those who keep testing their assumptions, reviewing dependencies, and preparing realistic alternatives will be equipped to keep production on schedule. Even when conditions change.
